Lost a colony over winter? Here’s how to work out what went wrong, clean your kit properly and start over after hive losses the right way.

Starting over after hive losses: a clean reset

Let me be honest with you. Losing a colony over winter is one of the worst feelings in beekeeping. You put in the time, the money and the effort. You fed them, treated them, checked them and got them ready. Then you lift the roof in spring and they haven’t made it.

You feel angry. You feel sad. And you look inside and think it must have been something you did.

Here’s the thing though. Losing the hive isn’t the real mistake. The real mistake is losing the hive, guessing why, and then reusing everything without thinking. Do that and you can hand the next colony the exact same problem that killed the first one.

This guide walks you through what I’d do if I were starting again after winter losses. It isn’t the glamorous bit of beekeeping. It’s cleaning, scorching, sterilising and sometimes destroying old comb. It’s a hard reset. But it’s also the bit that saves you money, stress and dead bees down the line.

First, work out what went wrong

Before you start chucking frames around and swapping combs, stop. A winter loss can happen for all sorts of reasons:

  • Starvation, or isolation starvation where there’s food in the hive but the bees can’t reach it
  • Queen failure, where she stopped laying or turned into a drone layer over winter
  • A colony too small or too weak to survive the cold
  • Damp getting in through poor hive configuration
  • Varroa, or more likely the viruses that varroa spreads
  • Robbing bees, wasps or mice
  • Poor nutrition, late feeding or a weak autumn
  • Disease, including signs of European foul brood (EFB) or American foul brood (AFB)

Look at the evidence. Are there dead bees head-first in the cells? Is there any food left? Was the colony tiny? Did the queen leave capped drone brood? Was there a queen at all? Any sign of dysentery at the entrance? Did the bees have deformed wings earlier in the year? Did you check and treat for mites? Are there any signs of EFB or AFB?

This matters because your cleanup plan depends on the risk. If the colony simply starved, that’s one thing. If there’s any suspicion of foul brood, that’s something else entirely.

If you suspect foul brood, stop. In the UK you’re legally obliged to report American or European foul brood. Don’t move any frames or bees around your apiary. Contact your local bee inspector or the National Bee Unit and follow their advice. If you can’t work out the cause and the signs aren’t clear, treat it as if it could be foul brood. The worst it costs you is a bit of money, and it buys you real peace of mind.

Don’t panic, but don’t ignore the warning signs either.

Why the old comb is probably not worth saving

This is the bit people struggle with most. Drawn comb feels valuable, and it is. Bees put a lot of effort into drawing that wax, and a full box can make a big difference to a new colony.

But after a winter loss, when you’re not certain what happened, I’d be very cautious about reusing old brood comb. Old comb is like a history book. It holds old cocoons, pollen, debris, propolis, treatment residues and whatever pathogens the colony was living with. If your bees died in that comb, I wouldn’t rush to give it to a new colony to grow into.

Think about the maths. The comb might be worth about £12 of wax. The new colony is not cheap. A queen costs money. So do the feed, the treatments and your time. You’re going to invest in all of that anyway, so why add the one risky ingredient back in?

If there’s any doubt, get rid of the old wax. Burn it, destroy it or dispose of it properly. Don’t leave it out for bees to rob, and don’t add it to any nucs. Start again with fresh frames and foundation.

Don’t reuse honey from a dead colony

This one stings too. You open the hive and there’s still honey in there, maybe even full supers. It feels like a waste.

Be careful. If you don’t know why the colony died, don’t extract that honey for people and don’t feed it back to your bees. Honey can carry disease, and it can spread problems around your apiary fast. Leave it exposed and every bee in the area will come to rob it once the season warms up.

My rule is simple. If a colony died and I’m not confident why, the honey gets destroyed. I’m not trying to save every scrap from a dead hive. I’m protecting the next living one. That shift in thinking, from wondering how much you can save to asking how you give the next colony the best chance, is what keeps your bees healthy.

Clean and sterilise your equipment properly

Once the comb and frames are dealt with, you can turn to the hive parts. Boxes, floors, crown boards and queen excluders all need assessing, and they clean up in different ways.

Wooden equipment: scrape, then scorch

Use your hive tool to scrape off all the wax, propolis and debris first. Get it physically clean before you sterilise. Then scorch the inside surfaces with a big blowtorch. You’re not setting it on fire. You’re lightly charring the wood and getting into the corners, rebates and joints where muck collects.

Scraping matters. A blowtorch won’t sterilise through a thick lump of propolis. Get the surface back to bare wood, then burn it back. That deals with most disease, including EFB. It does not deal with American foul brood. If you suspect AFB, the whole colony and kit goes on a fire. That’s the only way.

Plastic and poly equipment: chemical clean

You can’t scorch poly or you’ll melt it. Scrape it gently so none of the poly comes off, wash it in a soda crystal solution, then use an appropriate bleach-based disinfectant at the correct dilution and contact time.

We use sodium hypochlorite, and I’ll say this twice. Do not use it without full protection. Eye protection, body protection and gloves, the lot. This stuff is nasty, but it will sterilise almost anything you put in it. Follow the National Bee Unit guidance for the correct measurements.

Be ruthless with frames

Frames are cheap compared to bees. If a frame is old, black, twisted, mouldy or rotten, burn it with the comb still in it. If a frame is sound, the wax looks good and there’s no serious disease worry, cut out the old comb, boil the frame in a soda solution to sterilise it, then fit fresh foundation. That’s the halfway house most people settle on.

Don’t forget the small stuff

Disease doesn’t politely stay in the brood box. Your hive tool, gloves, feeders, dummy boards, queen excluders and clearer boards all spread things from colony to colony. Scrape them, wash them in washing soda and sterilise where appropriate.

One more thing on gloves. If you’ve got thick leather gauntlets, bin them and move to nitrile or washing-up gloves. Leather is almost impossible to clean. Nitrile you can wash on the spot and replace cheaply. Good hygiene isn’t about being fussy. It’s about not making the same mistake again and again.

Don’t rush to restock

When you lose bees, you want them back straight away. I get it, I’m one of the most impatient people going. But don’t rush.

Work out what happened. Make a plan. Get everything clean and sterile. Then get your bees.

If you lost bees because varroa wasn’t managed, buying another colony without changing your varroa plan fixes nothing. If they went into winter too small, buying more bees without learning to assess colony strength changes nothing. If you fed too late, a new colony just repeats the problem. Restocking is the easy bit. Changing the system is the important bit.

Buy your new bees from a reputable seller

When you are ready, start with really good bees. I’d much rather you bought one strong, healthy colony from a seller you trust than saved a few pounds on questionable bees with no support behind them.

Ask sensible questions before you buy:

  • Where do the bees come from, and is the queen a good layer?
  • Is the queen marked, and what type is she?
  • Is there brood in all stages?
  • Is the seller DASH accredited, and do they know how to spot disease?
  • Is the colony on clean comb in a fresh box?
  • What support do you get if you’re unsure?

Build your next season around bee health

Once your new colony arrives, don’t just chase honey. Focus on health first.

Instead of tacking a varroa treatment onto the end of the honey season, we take our honey off earlier, just before the bees need treating. That way the treatment goes in at the right time and the bees head into winter healthy. Treat too late and your winter bees carry the damage from the mites, and that’s what causes losses the following spring.

Shift the treatment earlier, give up a little honey, and you stand a far better chance of getting the colony through. More bees through winter means more honey anyway. It evens out.

Treat varroa proactively

If I were starting again, varroa would be top of my list, not an afterthought. By the time you see mites walking about, the colony may already be in trouble. Varroa isn’t only about the mites. It’s about the viruses they carry and the winter bees they damage before winter even starts.

So build varroa control into your season. Take honey off early, treat while you can still get the mite load down, and target the broodless period with two suitable treatments at the right time. Keep the mite load low enough that it never starts hurting the bees.

Common mistakes to avoid

  • Reusing old brood comb from a dead colony because it feels like a waste
  • Feeding dead-colony honey back to your bees or leaving it out to be robbed
  • Scorching over propolis instead of scraping back to bare wood first
  • Using sodium hypochlorite without full protection
  • Keeping hard-to-clean leather gloves after a disease scare
  • Rushing to restock before you’ve worked out what went wrong
  • Leaving varroa treatment until after the honey harvest

Where to go next

Starting over after hive losses is never how you wanted the season to begin. But the biggest change isn’t in your kit. It’s in your mindset. Don’t try to salvage everything from the dead hive. Remove the risk instead. A clean start gives you back control, and that’s the difference between beekeepers who keep repeating the same losses and those who improve every season.
